With no CRM, no automated outbound motion, and no pipeline visibility, my challenge was building a GTM engine that could scale without linearly adding headcount. I diagnosed the bottlenecks by shadowing the sales team before touching any tooling, taught myself how to set up a sales pipeline, automations, and dashboards in HubSpot, and set up an AI-driven outbound engine in Clay. To make it stick, I developed a training program so the motion ran independently of any one person. The result: $150K in attributable ARR and revenue growth from $0.9M → $2.0M with zero headcount added.
